The Social Bank Account Every New Leader Needs to Understand

A coach introduced me to this idea that originally came out of marriage counseling… and it's the most useful mental model I've found for understanding why trust-building in a new leadership role goes wrong so often.
Every relationship you have at work has a balance. Positive interactions, showing up for someone, following through… those are deposits. Giving hard feedback, redirecting work, pushing back on a decision… those are withdrawals. And the asymmetry matters: withdrawals cost more than deposits earn. My hypothesis is that most leaders entering a new organization don't fail because they lack skill… they fail because they try to make withdrawals before the account can absorb them. You can't run a neutral balance and expect people to receive hard feedback well. You have to have *built* something first.
What made this click for me is that you don't get to start with the same balance with everyone. Some people already know your work, a mutual colleague vouched for you, your background lines up with what they were hoping for… those accounts are funded before you've said a word. Others might be at zero or even negative before your first conversation (maybe they wanted someone else in the role, maybe the last person who had your title left a mess). Treat everyone the same when you're new and you'll move too fast with the people who needed more time, and leave opportunity on the table with the ones already ready to go.
So as I look at what actually works here… it's about auditing where you're starting, not assuming. Pay attention to the early signals… who's warm, who's guarded, who's waiting to see if you're worth it. Then invest intentionally at the individual level. Not generically. The ones starting low need more time before anything hard lands. The ones already in deficit need to be identified early because the math is already working against you.
